Swinmurn reached out to Tony Hsieh (pronounced shay) and Alfred Lin, who were running Venture Frogs, a kind of venture capital group, for advice and funding. Shoesite soon changed its name to Zappos, a riff on zapatos, the Spanish word for shoes, but abstract enough to let the company offer products other than footwear.In 2000 Hsieh joined Swinmurn as co-CEO and then became sole CEO. Quietly charismatic, Hsieh gives quote-worthy interviews and for over a decade has served as the companys public face and voice. (Swinmurn left in 2006.)Zappos has achieved great financial success. Revenue jumped from $1.6 million in 2000 to over $1 billion by 2008. This success led Amazon.com to purchase the company for $1.2 billion in 2009. And today? While Amazon does not separate Zappos revenues in its annual report, the divisions sales are assumed to continue at well over $1 billion annually. Hsieh told Jennifer Reingold, a Fortune reporter, that the company had achieved its highest operating profit ever in 2015.119Tony Hsiehs Vision for the CompanyHsieh has long cared about employee welfare, as evidenced by his book titled Delivering Happiness. Today, his goal is to turn Zappos into a teal company: teal represents a company characterized by self-management, bringing ones whole self to work, and having a purpose beyond making money, according to Fortune. To get there, Hsieh implemented an organizational structure he calls a holacracy.Moving to HolacracyZappos historically favored an informal and flatter organization structure that probably best fits the horizontal form of organizational design discussed in this chapter. The company preferred this design because it felt bureaucracy and hierarchy might dampen the creativity and employee engagement needed to provide great customer service, a primary corporate goal. Although this design aided Zappos throughout its growing years, in 2013 Hsieh came to believe that Zapposs organizational structure was limiting what employees had to offer. It was time for a change.Hsieh told The Wall Street Journal, Employees have so much more to offer. Theyre a full human being that has all these skills that, if theyre given the right context to collaborate with each other and be creative and help move the company forward, they will do that.120In a holacracy, the traditional hierarchical structure and reporting relationships are replaced by self-management. Additionally, employees work within a team in which authority is equally distributed among its members,” according to management blogger.121These teams represent a hierarchy of work circles. A writer for Fortune noted that each team has a different purpose, and the circles operate next to, and on top of, each other. Lead links are the nominal managersbut they have little formal authority and cant force employees to do anything they dont want to do.122A writer from Forbes described the structure as a hierarchy of circles that operate according to detailed procedures outlined in the Holacracy Constitution. Each higher circle tells its lower circle (or circles) what its purpose is and what is expected of it. It can do anything to the lower circlechange it, re-staff it, abolish itif it doesnt perform according to the higher circles expectations. The word customer or a reference to any feedback mechanism from the customer doesn’t appear even once in the Holacracy Constitution. The Page 629arrangements are purely inward-looking and vertical, according to Forbes.123 As of 2015, more than 300 circles covered the areas of customer service, social media, Holacracy implementation, and others.124The Holacracy Constitution was developed by Brian Robertson, the software executive who proposed this form of organizational design. This document contains a language unique to this form of structure and detailed procedures for running governance and tactical meetings and expressing tensions. A tension is an employee concern or problem about something happening at the company. Circles are expected to resolve tensions. Employees are expected to use the language and procedural guidelines in the constitution.Hsieh notes this process makes everything explicit. In other words, holacracy creates bureaucracy and hierarchy. The ironic thing is theres actually a lot more structure and we have governance meetings. Each circle has its own governance meetings that list accountabilities and change purpose statements and so on, he said.125Employees are allowed to move from circle to circle if they believe their talents can be used more effectively elsewhere or they are unhappy in their current circle.The Outcomes of Holacracy at ZapposIn attempt to optimize P-O fit, in 2015 Hsieh offered employees three months of severance pay if they did not like working in the new structure. About 14 percent of Zapposs 1,500 employees took the deal. This is huge when you consider that the companys traditional turnover rate has been about 1 percent.126 Hsieh isnt overly concerned and even provided this positive spin: Another way to look at it is that 86 percent of employees chose to walk away from the easy money and stay with the company. Zappos simply went out and hired more people.Fortune reporter Reingold concluded that holacracy creates winners and losers. On the positive side, it sparked new ideas and provided more opportunities for less senior employees because experience and expertise were de-emphasized in the new structure. It also benefited introverts in that they now are expected to speak up in meetings. It also helped dissatisfied employees such as Derek Noel. Noel was a customer service representative who wanted to transfer to the companys culture team. His boss had blocked the transfer, but under holacracy, he was no longer allowed to do this. So Noel moved to the Fungineering circle, an events-planning/pep team.127On the downside, the new structure is vague about how people receive performance evaluations and pay raises. Some are concerned about promotional opportunities because there are no managerial job tracks. Employees told The Wall Street Journal, The new system has been confusing and time-consuming, especially at first, sometimes requiring five extra hours of meetings a week as workers unshackled from their former bosses organize themselves into circles and learn the vocabulary of holacracy.128Now What?Hsieh wrote a 4,300-word memo to employees in 2015 called, Reinventing Zappos: The Road to Teal. (Remember that he earlier asked people to commit to a holacracy culture and 14 percent of the employees quit.) He then asked everyone to commit to teal or leave (with a nice severance package). He felt that nonbelievers needed to go. According to Fortune, In the end, 18 percent of the 1,500 employees took buyouts, and another 11 percent left without a package.129 All told, about 29 percent of Zappos employees quit the company as a result of instituting a holacracy culture in pursuit of becoming teal.Many remaining employees feel its time to refocus on organizational culture. It was suggested that circles include a culture check at every governance meeting. The company has also revised its recruiting process to assess whether applicants fit the new structure and philosophy of teal.In 2016, Zappos did not make Fortunes list of Best Places to Work for the first time in eight years. Its scores on 48 of 58 questions had dropped.130
APPLY THE 3-STEP PROBLEMSOLVING APPROACH TO OB Step 1: Define the problem. A. Look first at the Outcomes box of the Organizing Framework in Figure 15.8 to help identify the important problem(s) in this case. Remember that a problem is a gap between a desired and a current state. State your problem as a gap, and be sure to consider problems at all three levels. If more than one desired outcome is not being accomplished, decide which one is most important and focus on it for steps 2 and 3. B. Cases have protagonists (key players), and problems are generally viewed from a particular protagonists perspective. Take the perspective of Zappos employees.

A. Start by looking at Figure 15.8 to identify which person factors, if any, are most likely causes to the defined problem. For each cause, ask yourself, Why is this a cause of the problem? Asking why multiple times is more likely to lead you to root causes of the problem. B. Follow the same process for the situation factors. C. Now consider the Processes box shown in Figure 15.8. Consider concepts listed at all three levels. For any concept that might be a cause, ask yourself, Why is this a cause?Again, do this for several iterations to arrive at root causes. D. Introduction: Provide any background information your audience will need to understand
your essay. End the introduction with a clear thesis statement; it should clearly state your
position.
The introduction can be more than one paragraph. There is no rule that an introduction needs
to be just one paragraph. However, this essay isnt very long, so your introduction should be
fairly short.
Body Paragraphs: Explain the points that back up your argument, which was stated in your
thesis statement. The support for your points can come from your experience or your sources.

You might need more than one paragraph to explain some of your points.
Each body paragraph should have a topic sentence. If you dont know what a topic sentence
is, visit the Writing Center or go to the Purdue OWL website.

You should use the body paragraphs to explain your points. For this essay, there is no need
for a counter-argument.
Conclusion: Sum up your points, but dont just repeat them. It is okay to offer a final
interesting point that isnt mentioned elsewhere in the essay or to express interest in
researching a particular point further. If you use your conclusion for this purpose, you need to
be very specific about what interests you and what youd like to know about it. Dont just say,
Id like to know more about X. Instead, say something like, I think the idea that people can
be trained to X is fascinating, and Id like to know more about the research being done in this
area.
In-text Citations: When using the work of others, you must give them credit for their ideas and
their words. Even if you dont use exact words from a source, you must provide credit for ideas and
information from the source. You do so in two ways: In-text citations and the Works Cited page.
You must credit the source in both ways to avoid plagiarism.
We havent yet discussed proper citation format in this class, but if you have learned how to cite in
earlier classes, you should use the format you learned. I will not deduct points for the format not
being exactly right. However, this doesnt mean that you dont need to cite. Heres what you should
do:
When you use information from a source, whether you quote or paraphrase, you should introduce
the author. The first time you mention a source source youre using, you should provide the name of
the author, the name of the article, the name of the publication, and the date the article appeared.
After you have identified the source in this way when you first mention it, you can refer to the
author(s) by last name only.
You must indicate every time you use information from a source with a phrase like Smith writes,
Smith adds, or Smith argues.
For this essay, do not worry about including page numbers of the information from sources in the
in-text citations. We will cover that for your next essay.

Works Cited page: We havent yet covered the Works Cited page in class, but you still need to
include one. If you learned how to create a Works Cited page in earlier courses, please do so. You
may use a citation generator. If you do not know how to create a Works Cited page, please include a
list of your sources at the end of your essay. This should include the name of the author, the title of
the article, the name of the publication, the date of publication, the volume and issue number (if
your source is an academic journal), and the database where the article appears.

2. Develop a summary (35 points) of the main concepts from the article. Do not duplicate the articles abstract. If the article describes a research study, include brief statements about the hypotheses, methods, results, discussion, and implications. If any test measures or statistical methods used are given in the article, do not provide detailed descriptions of these. Short direct quotations from the article are acceptable, but avoid long quotes in a paper this size. This section is the foundation of your Journal Article Review (at least a third of your paper). Make sure you include the core points from the article, even if it means a longer section. Do not reference any additional articles in your summary.
3. In approximately 1 page, reflect (10 points) on the article using your own words. Appropriate comments for this part of the paper could include, but are not limited to, your initial response to the article, comments regarding the study’s design or methodology (if any), insights you gained from reading the article, your reasons for being interested in this particular article, any other readings that you may plan to do based upon having read the article, and other thoughts you have that might further enhance the discussion of your article. Your subjective comments in this section must be clearly tied to main points from the article, not peripheral ideas. Again, do not reference any other article.
4. In your final section, in approximately 1 page, write how you would apply (25 points) the information you have learned from this article to a particular counseling setting. Make this setting one that would typically be seen in human services counselingcommunity services agencies, adoption agencies, volunteer counseling settings such as in churches, etc. Develop this section as if you are a pastor or clinician and your parishioner or client has come to you with a problemgrief, depression, substance abuse, relationships problems, etc. needing your help. Adequately describe the counseling scenario including the presenting problem. Draw out concepts from the article and apply them to the scenario as if you were guided only by the content of the article. Show the reader how you expressly drew from the journal article in this application section and cite correctly, per APA.

5. Use the provided current APA template and personalize the template for your particular article.
